Your educators started with their own needs in Educator Wellbeing. In this workshop, they build a culture of wellbeing as a group.

A culture of wellbeing is an environment where the conditions make it easier for everyone to meet their needs.

 On the day

How your team builds its culture of wellbeing

Your team moves through four stages, each building on the Cups language your educators already share.

  1. Wellbeing as everyone's responsibility

    Is wellbeing up to each person, or up to the workplace? Your team explores why it is both at once, and the part everyone plays.

  2. What fills each Cup here

    Educators map what fills their own Cups. Then they look at what would make those Cups easier to fill at your service, and where the workplace gets in the way.

  3. The strengths in the room

    With the Team Cups Strength Puzzle, each person names their strengths and the Cups they come from. Together, those differences show your team's collective capacity.

  4. A plan in your own words

    Your team chooses what they most want to see first, and sorts the Cups each person can fill alone from those that need the group. Then they agree on one action for each Cup.

After the workshop, your team can

  • Say what a culture of wellbeing means at your service
  • Name what makes each Cup easier or harder to fill at work
  • Work towards priorities the whole team chose
  • Carry out one agreed action for each of the five Cups
  • Draw on one another's strengths

For leaders: reflection questions on which Cups your culture makes easy or hard to fill, and what your own practice models to the team.

Your team spends the morning in Educator Wellbeing and the afternoon writing its plan. You can run it on a Saturday or a centre closure day.

Grounded in psychology and philosophy

The plan your team builds rests on ideas with a long history in psychology and philosophy, translated for the education and care workplace.

The Phoenix Cups Framework

Founded by Sandi Phoenix in 2012. The five Cups stand for basic human needs: Safety, Connection, Freedom, Mastery and Fun. Your team uses them as a shared language for what your workplace makes easy, or hard, to fill.

Self-Determination Theory

Ryan and Deci's Self-Determination Theory of human motivation is one of the bodies of research the Phoenix Cups draws together.

Practical philosophy

Chris draws on Aristotle, Heidegger and Sartre to explore wellbeing as something people create together, at work and beyond.

Chris is a PhD candidate and co-authored The Phoenix Cups: A Cup Filling Story with Sandi Phoenix, broadening the framework through psychology and philosophy. He brings that thinking into the room with humour and storytelling, so the big ideas stay practical.

How this workshop connects

Your team practises noticing needs and emotions, their own and their colleagues', at work. That understanding supports educators as they guide children's social and emotional learning.

In 2026, Kindy Uplift is available to Queensland services that obtained Kindergarten Program Provider approval before 30 September 2025 and take part in Free Kindy. It can fund professional development that builds teacher and educator capability, and your planning must be reflected in your Quality Improvement Plan or other service documentation. Frequently asked questions

Can we book this if our team hasn't done Educator Wellbeing?

Yes, as the full day. Educator Wellbeing in the morning gives your team the Cups language they use to write their plan in the afternoon.

Some of our team joined after we did Educator Wellbeing. Can they still take part?

Yes. Chris opens with a short recap of the Phoenix Cups, so newer educators can follow along. If they outnumber the people who were there, we recommend your team redoes Educator Wellbeing, on its own or as the full day.

Who should attend?

Your whole team, leaders included. The plan belongs to everyone who works at your service, and leaders get their own reflection questions on what your culture models.

How long is the workshop?

Usually 2 to 2.5 hours, run as an evening session or a half day. We can shorten or extend it to suit your service, and extra time gives your team more room to work on its plan.

Where is the workshop held?

In person at your service, anywhere in Australia, or as a live Zoom session.

Can we use Kindy Uplift funding?

Yes, if your service is eligible. In 2026, that covers Queensland services with Kindergarten Program Provider approval before 30 September 2025 that take part in Free Kindy. Services have funded this workshop through it before.
